We find the "Delivery 6" concept brought by Brendon Baker worth looking at when exploring new strategies or evaluating change proposals in organizations.
  • ​What exactly are we doing?
  • How will we do it?
  • How much will it cost?
  • Who will we need?
  • What could go wrong?
  • When will we do it?
In other words, before starting any project or change management plan, these questions remind us to let go of our own agenda, listen, and be open-minded. ​

PMO | Smooth Transition

The boiling frog is a fable describing a frog being slowly boiled alive. The premise is that if a frog is put suddenly into boiling water, it will jump out, but if the frog is put in tepid water, which is then brought to a boil slowly, it will not perceive the danger and will be cooked to death". The one thing we learned from this is how to interact with individuals during change management: make small tasks one at a time to progress in the desired direction. 

Case Study - Meeting Reduction
Let's look at a case study. When we observe project managers join too many dev team meetings, we decide to make the change to pull the PMs out of the unnecessary dev meetings to focus on projects.

The change management strategy incorporates the following: (1) reducing attendance from one meeting at a time, letting people get used to not having PMs on the call first, and then pulling the PMs out completely. (2) breaking down the stakeholder alliance by asking questions like, "Why is the meeting is required? Are the objectives of the meeting?". Then, figure out which stakeholder to start with and start from there. ​

The process turns out to be effective, but it requires patience and carefully plotted changing paths. Do you have any examples or more thoughts on this? ​

Change managers have to face the reality of not many people being aware of the urgency of change, especially when people still enjoy and are satisfied with the present easy-going life. Change managers have to be prepared to answer questions like "Why do I need to work hard to make a change?", "Are there really risks ahead?" or "Should we change now?".

Career | Influence As A Dissenter

Bringing in unpopular opinions or challenging accepted beliefs is an influencer's most difficult starting point. The dissentient may come from several reasons: 
  • Missing something important 
  • Moving in the wrong direction 
  • Taking too much risk 
What people will do if we simply speak up: 
  • Dismiss our opinions 
  • Reject opinions 
  • Ask questions 
  • Debate the ideas 
How to deal with it: 
  • Show sincerity to bring benefit to the team. 
  • Explain the idea with a clear why, detail how to get things done, and how to ensure success. The explanation needs to be backed up by data and facts.
  • Analysis of risks and assumptions through an exhaustive list and in-depth research 
  • Pass the group threat. 
  • Invite collaboration while taking responsibility and sharing benefits.
This challenging task needs some bravery but more planning and tactics. The result is more rewarding, for sure.

What should I do when setting up a new PMO or making changes to an existing PMO?

When we establish a new PMO or change the existing PMO practices, we can follow an assessment process described as follows: 
  • Workflow optimization typically takes six weeks, starting from understanding each process's business processes and workflows. For each process, we need to know what the business uses, the steps, who are involved in each step, and the relationship between the steps.
  • New process setup typically takes 8~12 months to implement if there is limited executive engagement. The process setup requires stakeholders to review and propose the new process for buy-ins short proof of concept project to test the new approach and collect feedback. Then, we followed the implementation of the process with details guidelines and support. 
  • Project flow restructuring: After we set up the business process, the project management needs a deep dive that takes 12 months, which is the destructing based on industry best practices, which typically fall into Agile, Waterfall, or something missing both. 
  • People change: this is a challenging part that usually takes 12 months. We must understand each team member's and stakeholders' perspective, expectations, and working style. The goal is to make sure their voice gets heard, engage their participation, and accommodate their needs for long-term support. 
  1. New sdtarndard adoption. Typically takes 12 months to gain momentum. The process requires early engagement for input, creating standards, and review with the team, starting with initial adoption and collecting feedback. The bar should be introduced in steps to avoid dramatic changes in the process and sudden void increases in the overheads.
