How to Use RACI Matrix for Team Engagement

The RACI matrix, also called the Responsibility Assignment Matrix (RAM), describes people's roles and responsibilities across the functional teams. RACI is part of the project management standard to gain clarity in stakeholder engagement by answering questions such as "whom to ask for what" and "who is informed on what." Such processes follow the acronym:

• R (Responsible): specifies whom to complete the task. This person is responsible for action/implementation. There should be at least one R per task but the responsibility can be shared. The degree of responsibility is determined by the individual with the “A". 
• A (Accountable): shows who is the owner of the task and who is ultimately responsible. Each task must have one "A" and usually only one A per task. 
• C (Consulted): tells whom to be consulted prior to a final decision or action. This incorporates two way communication.
• I (Informed): describe who should be "kept in the loop," such as receiving updates or informed decisions after a decision or action is taken. This incorporates one-way communication

It's crucial to share your RACI matrix with the stakeholders and get their buy-ins. We find it helpful to incorporate the RACI elements to our project plan in a Gantt chart as an easy way to leverage assignment clarity.

• Assigned-To = Accountable 
• Team = Responsible 
• Advisor = Consulted 
• Stakeholders = Informed. 

Project managers can rely on the task owner ("Assigned To" person) for deliverables and leave it up to the task owners to work with the team and consult with necessary advisors. The project manager then can help inform or communicate with stakeholders.
